A marketing & operations consultancy

We build.

Systems, strategies, and products that turn chaos into structure, so they deliver in the real world.

Struo helps mission-driven and growth-stage organizations that have outgrown their marketing systems, processes, and strategy. We don't hand over a deck and leave. We stay until it's built, launched, and working.

Structure before speed.
We define problems, build structure, and ship solutions. Whether the work is operational, digital, or strategic, the standard is the same: it has to work in the real world.

Who We Help
Mission-driven organizations
Scaling past their infrastructure.

You have strong teams, real momentum, and a clear mission. But your marketing is held together by workarounds, institutional memory, and a few people doing too much. You need a system, not another hire.

Growth-stage companies
Strategy and execution keep disconnecting.

You've invested in strategy. You've hired smart people. And still, things break between planning and delivery. The problem isn't talent. It's the operating layer underneath the work.

Leaders in transition
Navigating complexity or change.

New executive, organizational restructure, rapid growth, or a major campaign that needs to work the first time. You need someone in the room who's operated at this level and can help you see around corners.

What We Build

Senior marketing thinking, packaged so it actually ships.

01 — Infrastructure

Marketing infrastructure that holds under pressure.

Most organizations don’t fail because people aren’t working hard enough. They fail because the structure underneath the work is missing or broken.

We build the operating layer behind marketing execution: positioning, messaging architecture, workflow systems, vendor coordination, content operations, and team structures designed to hold when the pressure is real.

The outcome is simple. Teams stop spending energy on coordination and start spending it on the work.

02 — Products

Apps and tools built from lived experience.

When we see a problem with no good solution, we build the thing. We ship fast and measure success by whether the user's life actually got better.

Our first product, CalmMessage, rewrites emotionally charged messages into calm, clear communication before they get sent. Currently in development.

03 — Strategy

Go-to-market and campaign strategy for high-stakes moments.

You have a major initiative: a product launch, a capital campaign, an annual fundraising push, a brand repositioning. And it needs to work the first time.

We architect complex, multi-channel campaigns from positioning through execution. We’ve led integrated campaigns generating $140M+ in annual revenue, designed content strategies reaching 100+ countries, and built go-to-market plans that delivered double-digit revenue growth year over year.

This is not a social media plan. This is campaign architecture for high-stakes moments.

How We Work
From problem
to shipped.

We don't do retainers that run forever. We scope the work clearly, build it, ship it, and stay close enough to make sure it functions.

01
Define
We clarify the real problem first. Most briefs describe a symptom. We find the source so the work that follows is not solving the wrong thing.
02
Structure
We build the architecture before execution begins. Whether the work is a product, a system, or a strategy, structure comes before speed.
03
Build
We turn the work into something usable, not just discussable. The deliverable is a real thing, not a presentation about a real thing.
04
Ship
We stay close through launch. The work is not done when it leaves our hands. It is done when it is in the world and working.
About
Struo means "to build" in Latin.
"The problem was almost never talent. It was structure."
Peter Livingston
Founder, Struo

I started Struo because I kept solving the same problem.

Smart teams, real resources, clear ambition. And still, things wouldn't hold. Decisions got made without the right frame. Execution kept breaking down. Advisors would hand over a strategy and move on before anyone understood how to run it.

I've spent 15 years inside organizations where this pattern plays out. World Vision, where I led $140M+ in integrated campaigns and managed $9M in operations across a billion-dollar organization. A high-growth media company where I built the marketing operation from zero, scaled content to over a billion views, and was promoted to COO because the work kept expanding into every corner of the business. Seattle Children's, where I led brand and integrated campaigns across Hospital, Research, and Foundation. And beyond, where the work of building cross-functional infrastructure that unifies marketing across multiple business units continues.

Every role, the same challenge. The mission was clear. The people were capable. The system to make the work real was missing.

Most consultancies will hand you a deck. We hand you a working system. Strategy without buildout is just a PDF someone ignores.

Selected Experience
Every organization shared
the same challenge.

The mission was clear, the people were strong, and the infrastructure to deliver wasn’t there yet.
